Frame the leadership question

A good portfolio question has a scope, a time horizon, and a decision behind it. “What is happening?” can produce a broad summary. “Which shared dependencies could delay this quarter’s finance rollout, and who owns the next decision?” invites a more useful answer. Agree the terms used for risk, readiness, and status so different teams do not answer different questions under the same label.

Require a path back to records

An executive answer should identify the initiatives involved, the evidence behind the conclusion, and the age of that evidence. Distinguish what a source states from what an assistant infers. If the data does not support a conclusion, the answer should identify the missing record or owner. Source references allow the leader to challenge the interpretation instead of accepting a confident summary at face value.

Use the enterprise relationships

Useful questions cross project boundaries: which capability is affected by several initiatives, which data product is a shared constraint, or where the same specialist team is overcommitted. Those answers depend on maintained relationships and consistent ownership. A chat interface adds little if the underlying portfolio remains fragmented or stale.

Turn the answer into an accountable next step

After reviewing the evidence, identify the decision, responsible person, due date, and record that should be updated. Asking a question should not silently approve a change. Keep information access and action authority distinct. Review whether the decision resolved the constraint at the next sponsor checkpoint, rather than producing another disconnected summary.
